The cloud math most vendors will not put in writing.

Cloud projects earn their bad reputation from surprise invoices and missed savings promises. Here are the real numbers, including the ones that do not flatter the cloud.

A small migration of 10 to 20 workloads typically runs $50,000 to $150,000. Mid size migrations of 50 to 100 workloads run $150,000 to $350,000, and large enterprise programs exceed $500,000. The two costs that blow up budgets are refactoring effort and the double run period where you pay for old and new infrastructure at the same time. We budget both explicitly, workload by workload, instead of hiding them in a contingency line.

Eventually, and only if it is managed. Here is the honest curve: year one usually costs 40 to 80 percent more than your current baseline because of dual running, training, and rework. Costs stabilize in year two, and by year three or four, well managed environments run 15 to 30 percent below the old baseline. Breakeven typically lands at 24 to 36 months. Anyone promising savings in month six is selling you the invoice shock that follows.

No, and a cloud vendor should be able to say that. Cloud wins for variable workloads, growing teams, and anyone who cannot staff infrastructure around the clock. On premise can win for stable workloads running at high utilization on hardware you already own, with the break even sitting around 60 to 70 percent steady utilization. Some companies are rightly repatriating specific workloads in 2026. We run the numbers per workload and recommend hybrid setups when that is what the math says.

Typical engagements cut 20 to 40 percent of monthly spend. The savings come from rightsizing instances against real utilization data, reserved instance and savings plan coverage that alone cuts committed compute by 30 to 60 percent, killing orphaned resources, tiering storage, and fixing egress heavy architectures. On a $50,000 monthly bill, that is $120,000 to $240,000 a year, which is why the audit pays for itself before it is finished.

Do the math with real numbers. A senior DevOps engineer costs $160,000 or more fully loaded, covers one time zone, and takes vacations. A managed DevOps retainer at a fraction of that gives you a senior team with on call coverage and no single point of failure. Hiring in house makes sense once infrastructure work is a full time job for two or more people. Until then, outsourcing is usually stronger coverage for less money, and we will tell you when you have crossed that line and should hire.
